66% of Polish consumers already own or would consider buying a refurbished smartphone. Yet 64% of Europeans have never used a trade-in program.
These two numbers capture the challenge behind today’s circular tech market: strong interest, but limited real-world adoption.
This case study explores how a circular commerce model for refurbished smartphones was designed and scaled across Europe, and how it was implemented in the Polish market with support from Polcode, responsible for the delivery and development of the e-commerce layer.
The Business Context
Refurbished smartphones and trade-in adoption in Europe
Refurbished smartphones are no longer a niche. According to recent consumer research, openness to refurbished devices remains consistently high across Europe:
Poland: 66% open to refurbished
France & UK: 64%
Germany: 62%
Yet adoption still lags. Many devices still sit unused in drawers instead of re-entering the market. 64% of Europeans have never traded in a smartphone. The opportunity is clear, but unlocking it requires more than awareness alone.
The Challenge
Turning consumer interest into real adoption
Despite strong interest, adoption is slowed by a few very practical barriers:
limited trust in refurbished quality,
complex or unclear processes,
digital experiences that feel slow or confusing.
For telecom operators and large retailers, the challenge is not whether consumers are interested, but how to turn that interest into simple, reliable, everyday behavior.
The Model
A scalable circular commerce approach
The solution was a circular commerce model focused on clarity and trust.
In this model, refurbished smartphones are positioned as a smart choice:
competitively priced,
covered by clear warranties,
transparently graded and quality-checked.
Instead of relying on a single seller, the model uses a marketplace approach, bringing together certified refurbishers under a unified framework. This enables price competition while maintaining consistent quality standards.
Scaling the Model
White-label marketplaces for multi-market expansion
To make the model repeatable across markets, a white-label B2C marketplace solution was developed.
This solution allows partners such as telecom operators to launch refurbished marketplaces under their own brand, while the platform provider operates the engine behind the scenes.
The result is a scalable model that can be replicated across countries and partners without rebuilding infrastructure from scratch.
Market Implementation
A branded rollout in Poland
One example of this model in action is its implementation in the Polish market, where a refurbished smartphone marketplace was launched under a telecom operator’s brand.
In this setup:
the telecom operator acts as the brand and customer access partner,
the platform provider operates the marketplace engine, including sourcing, logistics, and end-to-end customer journey management.
This demonstrates how a reusable circular commerce model can be adapted to different markets and partners.
From Model to Platform
A Magento-based e-commerce foundation
To support this model on the Polish market, the marketplace required a reliable and flexible e-commerce foundation.
The platform was built on Magento, allowing for:
local language and currency support,
integration with local payment and delivery providers,
scalability for future rollouts.
Polcode supported the delivery and development of the e-commerce layer, including platform customization, integration with local services, and adapting the solution to meet specific market requirements.
